What Socrates Still Teaches Me About the Work of Clarity

What do we actually know? It is an extraordinarily simple question, which may explain why it can be so disruptive.
The Greeks understood something about questions that remains useful in a world overwhelmed by answers. Their philosophers questioned knowledge and virtue. Their tragedians examined power, loyalty, pride, consequence, and fate. Their comedians could expose the absurdities of public life by exaggerating them just enough for everyone to recognize themselves. They approached the human condition from different directions, but again and again they returned to examination. Socrates made examination itself a way of life.
What interests me about Socrates is not simply that he asked questions. Everyone asks questions. What distinguished him was where he placed them. He directed questions toward the things people had already stopped questioning. That distinction matters enormously to me because a difficult problem usually attracts attention, while an accepted assumption rarely does.
Once something has been accepted as true inside an organization, an industry, or even an entire field, enormous amounts of intelligence can begin accumulating downstream from it. Plans are developed. Capital is allocated. Technologies are introduced. Specialists are recruited. Measurements are established. Meetings become more specific. Presentations become more sophisticated. Eventually an entire structure can exist around an assumption that nobody remembers deciding was true.
This is where my work often begins, not with the obvious problem, but with the premise beneath it. If something is described as scalable, I want to know what has to remain true at ten times the scale. If something is described as autonomous, I want to know what still has to happen somewhere else for the autonomy to exist. If something is described as integrated, I want to know where the integration stops. If something is described as ready, I want to know what readiness means outside the environment in which it has already succeeded. If something is called progress, I want to know what condition we are progressing toward. None of those questions disputes the original claim. They do something more useful. They test its boundaries.
That is an important distinction in the way I approach consulting. I am not particularly interested in entering an organization and proving that somebody is wrong. There is very little value in being the cleverest person in a room full of people who understand their work better than an outsider possibly could. The value is somewhere else. It is in hearing what is being said, understanding how the pieces relate to one another, and noticing where an important distinction has disappeared because everyone has become accustomed to speaking as though two different things were the same.
A demonstration can become confused with deployment. Activity can become confused with progress. Information can become confused with understanding. Expertise can become confused with clarity. Technology can become confused with a system. Agreement can become confused with evidence. Each substitution is subtle. None requires incompetence. In fact, the more capable the people involved, the easier it can become to build extraordinary sophistication around the substitution.
That is why I am increasingly interested in what happens before the answer. Before asking how something should be implemented, I want to know what must be true for it to work. Before asking how quickly it can scale, I want to know what changes when it scales. Before improving the management of a recurring consequence, I want to know what keeps producing the consequence. Before optimizing the system, I want to know whether we have drawn the boundaries of the system correctly. Before adding another solution, I want to know whether we are answering the right question.
This is what I mean when I talk about moving upstream. Upstream is not simply earlier in a process. It is closer to causation, and that difference can be enormous.
Organizations naturally become skilled at dealing with what arrives in front of them. Problems appear, and competent people respond. Procedures improve. Technologies improve. Measurements improve. Eventually the response itself can become remarkably sophisticated. But sophistication downstream does not necessarily change what is happening upstream. Sometimes the most consequential question is therefore not how we handle something better, but why it keeps arriving.
That question changes the geometry of the problem. It can move attention from treatment to causation, from symptoms to structure, from demonstration to deployment, from individual components to the environment in which those components must operate. Occasionally it reveals something even more interesting: the problem everyone has been trying to solve is not actually the problem. It is the visible consequence of another problem.
This is where clarity becomes more than communication. I do not think of clarity as making complicated things sound simple. That can be useful, but it is not the work I am describing. Some things are complicated because reality is complicated, and removing that complexity would distort them. The clarity I am interested in is structural. I want to understand what belongs to the problem and what has accumulated around it, what depends upon what, which variable is actually controlling the outcome, which assumption has quietly become infrastructure, and what happens if that assumption is wrong.
Those questions are remarkably powerful because they do not require me to arrive with the answer. They require me to arrive willing to discover it.
That may be the most important connection I see between Socrates and the work I do through GMJoe™ Consulting. Socrates did not become enduring because he possessed an enormous catalog of answers. He became enduring because he understood that certainty deserved examination. He could take an apparently settled proposition and ask one question that exposed another question beneath it, and another beneath that, until the actual structure of the idea became visible.
There is something deeply practical about that. A question asked early enough can save years of work downstream. A distinction recognized early enough can change where capital is deployed. A dependency identified early enough can prevent a demonstration from being mistaken for a system. A premise examined early enough can reveal that an organization has been optimizing the wrong variable. A problem correctly defined can make an answer that once seemed impossibly complicated become surprisingly clear.
That is why I do not necessarily become concerned when I enter a conversation and do not immediately know the answer. I become concerned when everyone does, because sometimes universal certainty means the question has been thoroughly examined, and sometimes it means nobody has asked it yet.
More than two thousand years after Socrates walked through Athens, surrounded by people who were quite certain they understood the world around them, I find that distinction remarkably useful. The technology has changed, the institutions have changed, and the vocabulary has changed, but the question beneath the answer has not.
What do we actually know?
That is not a bad place to begin. It is often where I begin.
